The Challenge

A global organisation needed to simplify Performance Management across approximately 100,000 employees in more than 30 countries.

But simplicity presented a strategic tension.

The organisation needed a more intuitive employee and manager experience while preserving the fairness, governance, evidence and organisational discipline required at enterprise scale.

Performance outcomes the “what” also needed to connect more meaningfully with behaviours the “how”.

So, we reframed the challenge:

What complexity can we remove without removing organisational capability?

Looking Beneath the Process

The work went significantly beyond reviewing forms.

Employee and manager journeys, workflows, technology configuration, behavioural expectations, governance and the interfaces between Performance, Reward, Employee Relations, Digital and P&C were examined as an interconnected system.

The analysis distinguished between complexity that created unnecessary friction and mechanisms performing an important organisational function.

It also exposed opportunities to improve the quality of performance and behavioural evidence supporting subsequent talent, performance and reward decisions.

What We Discovered

The organisation didn't need to choose between simplicity and rigour.

It needed both.

Viewed through what subsequently became the SQUARED™ lens, three conditions were particularly significant:

Structure — greater coherence was needed across the end-to-end performance architecture.

Quality — goals, behavioural evidence and performance commentary needed to generate better insight.

Execution — the framework needed to operate consistently across 100,000 employees.

The Transformation

Goal setting and review processes were simplified and redesigned around a more intuitive experience.

The connection between outcomes and behaviours was strengthened.

Forms, workflows, technology and governance were aligned around a more coherent architecture.

But design alone wasn't enough.

Managers and P&C partners were equipped to operate the framework effectively. Senior populations reinforced expectations. Communications built understanding. Cross functional alignment protected organisational integrity.

These interconnected requirements would later help shape our Five-System Architecture™: Experience, Control, Enablement, Activation and Monitoring.

Client Impact

The transformation delivered a simpler and more coherent Performance Management experience while retaining enterprise discipline.

It created stronger integration between outcomes and behaviours, improved performance insight, strengthened the foundations for calibration and decision-making, increased manager and P&C capability and aligned Performance more closely with Reward, ER and Digital.

The new approach was implemented across the organisation with minimal disruption and strong stakeholder confidence.

The Enduring Insight

The visible problem was complexity.

The deeper challenge was creating a performance system where simplicity, quality and organisational control could coexist.

Simplicity should remove friction, not organisational capability.
